Of course, many problems were found in the process of use. For example, the utilization rate was not high, which could not reach the design utilization rate, and the materials could not be all stacked, which was a big problem.We began to use the collective wisdom, find ways to change this state of affairs.First of all, according to the number of different materials, volume and frequency of use, calculate the height, use the rest time to adjust the height of the shelf, once, twice, three times......
In this way, an increase of 19.2% was achieved!Of course, the work of rationalizing the storage capacity is still under way, and the next 19.2% could be created.
In fact, in order to put away all the materials, we have been doing another thing since 17 years, reducing the amount in the stock, reduce the inventory (big waste of the seven waste, too much inventory).Take raw materials in stock as an example, the target of inventory reduction has been set year by year since 2017 as the PURCHASING KPI.1. Make regular safety stock analysis and revision, and formulate a more reasonable amount of common materials in stock;2. Non-general materials, set up special system review, and purchase according to the order quantity;3. Traders' centralized procurement, centralized delivery of multiple varieties and batches, and a series of methods. After three years of unremitting efforts, the warehouse amount has decreased by 57.4%, which is achieved on the basis of the annual increase in sales volume.
During this period, according to the company's plan, the warehouse realized the whole process of code scanning.Fifo, expiration date management and batch traceability of ERP system are realized from code scanning into warehouse, up shelf, down shelf to out of warehouse.
