As a newcomer who just came to the company for half a year, before writing this article, I was very frightened. I specifically checked the article on the company's official account and found that this work has been continuously adhered to for six years since 2017, and I also sighed about the sustainability of the village management concept. I also understand the development process of Zhengcun and marvel that 2023 is a highly developed year for the company, and various modules of the company are continuously upgrading. Below, I will focus on introducing the changes in all mold units of Xiabao.
1 Mold maintenance
1.1 Purchase of maintenance equipment
As is well known, the biggest cost of rubber mold maintenance is welding. For this reason, with the support of the general manager, the mold unit has purchased high-precision mold laser welding machines, cold welding machines, and SMT machines. Also refurbished and revitalized the lathe.
Employees also cherish seizing this opportunity to improve their skills, and in their daily work, it is also applied to on-site mold damage repair, mouth repair and production, new production of blowing heads, renovation of rubber mouth sleeves, new production and maintenance of pull rods, and maintenance of guide pillar guide sleeves. In response to the usage of equipment by various departments, we also have confidence in continuing to increase the number of milling and grinding machines.
1.2 Improvement of mold controlled state
At present, the mold unit has gradually established an independent maintenance plan in conjunction with the site, fully controlling its own pace. Any abnormal maintenance that affects production on site can be dealt with as soon as possible. The mold maintenance for product improvement and efficiency improvement in the next stage will also be handled similarly. At the same time, we conducted analysis, statistics, and follow-up on the company's bottleneck molds, breaking through and optimizing them one by one.
2 Mold Management
2.1 Site planning and layout
The mold racks on site have been rectified and the injection mold racks placed in Phase I have been removed. Additionally, plan for distance and non locations management of the molds for the first phase. Organize and tidy up the objects on site.
2.2 Work Content Statistics
Plan and arrange for mold administrators, keep work logs, and track production time impact.
2.3 mold replacement improvement to cope with small orders
We trained in Tianjin to improve mold replacement and respond to small-scale production. Our production plan has also started small-scale production, with on-demand production and small orders. We have also made some improvement plans for switching from internal to external on site, such as providing complete tools for on-site mold personnel, changing from 1 person to 2 people for mold installation while ensuring safety, adding preheating devices, preparing molds in advance before shutdown, and placing offline molds on site for mold replacement to meet the current production requirements. Of course, we will also continuously identify optimization points and improve the mold changing time during our regular mold changing process. In short, achieving small-scale production requires the joint efforts of all departments to achieve it. We hope that everyone can work together to achieve small-scale production in a very smooth manner.
The newly added DESMA equipment has entered the site and the planning of the ENGLE silicone injection machine has greatly improved the requirements for all technical personnel on site, allowing for better monitoring of the site. We are full of expectations and confidence in the future development.
